Walk into almost any retail business and you'll find the same problem: shelves overstocked with slow-moving product, storage rooms packed with inventory that hasn't moved in months, and a cash flow problem that nobody can quite explain.
The owner knows the inventory is too high. But the full financial cost — and a clear path to fixing it — is rarely understood.
What Excess Inventory Actually Costs You
Most owners think of inventory cost as a one-time purchase. But holding excess inventory creates ongoing drag across your entire business:
- Tied-up working capital — cash sitting in product instead of being reinvested in growth, marketing, or operations
- Storage and handling costs — more space, more staff time, more complexity
- Markdown and obsolescence risk — the longer product sits, the more likely you'll have to discount it or write it off
- Operational distraction — managing too much SKU complexity takes management time away from higher-value work
The Root Causes
Excess inventory almost always traces back to one or more of these issues: no formal reorder system, buying decisions made on instinct rather than data, vendor minimums that exceed real demand, and a reluctance to discontinue underperforming products.
A Practical Framework for Reducing Inventory
Start with a simple ABC analysis: rank every SKU by revenue contribution. Your A products (top 20% driving 80% of revenue) need tight stock management. Your C products (bottom 50% driving 5% of revenue) are candidates for discontinuation or markdown.
Set clear reorder points and maximum stock levels for every product you carry. Build a purchasing approval process that requires data, not just instinct, to trigger an order.
Finally, create a formal process for reviewing slow-moving inventory monthly — and give someone clear ownership of acting on it.
What Good Looks Like
A healthy retail business typically carries 45–75 days of inventory on hand, depending on the category. If you're carrying more than 90 days for most SKUs, you likely have a significant opportunity to free up working capital without impacting service levels.
We've helped clients reduce inventory balances by $2M or more within 12 months — not through fire-sale markdowns, but through disciplined purchasing controls and systematic SKU rationalization.
